Repair or Replace Your HVAC System? A Straight Answer
Should you repair or replace your AC, furnace or heat pump? Use the 5,000 rule, realistic age thresholds and refrigerant type to make the call with confidence.
Nobody plans for a $9,000 system replacement. But pouring repair money into failing equipment is worse. Here is the framework professionals actually use.
The 5,000 rule
Multiply the age of the equipment by the repair estimate. If the result is over 5,000, replacement is usually better value. A $600 repair on a 12-year-old system equals 7,200, so replace it. A $250 repair on a 6-year-old system equals 1,500, so fix it.
Age thresholds
- Central AC or heat pump: 12–15 years typical service life
- Gas furnace: 15–20 years
- Boiler: 20–30 years
- Ductless mini-split: 12–18 years
Replace now if any of these are true
- The system uses R-22 refrigerant and has a refrigerant-side failure.
- The compressor or heat exchanger has failed and the unit is out of warranty.
- You have paid for two or more repairs in the last 24 months.
- Capacity no longer keeps up on design days.
- The furnace heat exchanger is cracked.
Repair if
- The equipment is under 10 years old and the failure is a wear part.
- Parts are still under manufacturer warranty.
- The repair is electrical: capacitor, contactor, board, sensor or motor.
If you do replace, insist on three things
- A Manual J load calculation, not a "same size as the old one" swap.
- Duct evaluation and static pressure measurement — the best equipment underperforms on bad ducts.
- Written commissioning numbers: charge, airflow, temperature split and combustion results.
Installation quality drives more of your real-world efficiency and lifespan than the brand on the box. Choose the contractor first and the equipment second.
